OEM Case Study: How a German Flooring Brand Built a Private-Label Line with 13,847 m² of Engineered Oak from Our Nanxun Mill
13,847 m². Six 40HQ containers. One private label. On 21 May 2025 we loaded a German flooring brand's first full OEM program at Ningbo Port — engineered European oak, 1900 × 190 × 14 mm, ABC grade — 18 working days after the raw boards entered our Nanxun mill.
That single shipment is the short version. The longer version is more useful to anyone evaluating an OEM flooring partner: it took four sampling rounds, a two-day third-party factory audit, a 2,140 m² pilot container, and a 24-page specification document before the first production pallet was wrapped.
This is how it actually happened, with the dates and numbers we recorded in our own project files.

Who the client is, and why they came to us
The client has sold hardwood flooring in Germany, Austria and Switzerland for more than two decades. Their catalogue was built on European-manufactured solid and engineered wood, mostly from Austria and southern Germany. By 2024, two pressures had become impossible to ignore: landed cost per square metre, and a supply lead time that stretched from 14 weeks to 22 weeks during peak season.
They were not shopping for the cheapest board on the market. They were shopping for a factory that could hold a demanding specification, take their brand name on the carton, and not embarrass them in front of a contractor who had been buying from them for ten years.
Their first email arrived on 8 November 2024. It contained a 24-page specification document, a target price band, a request for FSC chain-of-custody evidence, and one blunt sentence: "We will audit the factory before we place a pilot order."
We replied the same day with a question list of our own. That is the first test any OEM inquiry faces at our mill — the buyers who send a spec and wait are usually the buyers who are not ready.
The quotation: 14 November 2024
We issued the formal quotation six days after the inquiry. It covered:
- Product: 3-layer engineered oak, 1900 × 190 × 14 mm, 3 mm sawn European oak wear layer, ABC grade, brushed surface, 4-sided micro-bevel, tongue-and-groove with a 5G-style locking profile on the long edge
- Finish: 7-layer UV-oiled system, matte 8–10 gloss
- Packing: 6 planks per bundle, 8 bundles per pallet, shrink-wrapped and edge-protected
- Branding: client logo on carton, bundle label, pallet label, and inner leaflet, all supplied as print-ready artwork
- Price basis: FOB Ningbo, valid 30 days
- Lead time: 20–25 working days after deposit and artwork approval
- Certification documents: FSC C012100 chain-of-custody, CARB Phase 2 / TSCA Title VI test reports, CE declaration of performance, JIS F☆☆☆☆ formaldehyde report
One detail mattered more than the price. The spec sheet called for a 3 mm sawn wear layer, not a 2 mm peeled or sliced layer. That is a meaningful cost difference, and it is the point where most low-cost factories quietly substitute and hope nobody measures. We quoted the sawn layer and showed the client our veneer slicing records.
Four rounds of samples, 26 November 2024 to 9 January 2025
Sampling is where OEM projects die. This one took four rounds:
Round 1 — 26 November 2024. Three 600 × 190 mm hand samples in ABC grade, standard brushed finish. Complained about: too much colour variation between planks within a bundle.
Round 2 — 10 December 2024. We re-graded from ABC to a tighter ABC-within-batch selection, and supplied a full 1.2 m² panel laid as it would appear on a floor. Complained about: the oil sheen read slightly warmer than their Austrian reference under 3000K retail lighting.
Round 3 — 23 December 2024. Adjusted oil formulation and sent a side-by-side comparison panel against their reference board. Client's technical manager approved colour; their marketing team asked for one more surface variation.
Round 4 — 9 January 2025. Final approved sample, sealed and counter-signed by both parties. From that date, all production is measured against a physical retained sample stored in our QC room and a duplicate held by the client in Germany.
Total elapsed time from first sample request to signed approval: 44 days, including the Christmas shutdown. We have run faster. We have also run much slower when a client cannot decide.
The audit: 2 days, 43 checkpoints, 94/100
On 11–12 February 2025, an independent quality agency based in Stuttgart spent two days in Nanxun on the client's behalf. They did not tour the showroom. They walked the kilns, the veneer line, the press line, the sanding line, the finishing line, and the packing station, and they pulled documents.
The checklist covered 43 points across eight areas: raw material traceability, moisture control, glue and adhesive documentation, dimensional tolerance records, finish adhesion testing, packing integrity, container loading procedure, and social compliance documentation.
We scored 94 out of 100. The two deductions: one calibrated moisture meter was three weeks past its scheduled recalibration, and our dust extraction log for the finishing line had a gap of four days in January. Both were corrected within ten days, and the corrected records were sent to the auditor before the pilot order was released.
We are publishing that score, including the deductions, because any factory that tells you it scored 100 has either never been audited properly or is not showing you the report.
The pilot order: 2,140 m², one container
On 20 February 2025 the client placed a pilot order of 2,140 m² — one 40HQ, roughly the size of a small hotel corridor project. The purpose was not revenue. It was to see whether production matched the approved sample at scale.
Production ran 3–17 March 2025. The container was loaded at Ningbo on 21 March 2025 and reached Rotterdam on 24 April 2025. Full transit: 34 days door-to-port.
The client's own QC representative attended the final inspection remotely by video on 18 March and in person at the loading on 21 March. Their report noted:
- Colour deviation against retained sample: within tolerance on all 12 pulled bundles
- Moisture content: 8.2% average across 40 sampled planks (spec: 7–9%)
- Locking joint pull strength: passed on all 20 destructive tests
- Carton print: one colour deviation flagged, corrected before main production
That last point is worth dwelling on. The carton colour was off by roughly two Pantone steps on the cyan. It would have shipped fine. The client would probably not have noticed. We flagged it ourselves, reprinted at our cost, and pushed the loading by one day.
The main program: 13,847 m² in 18 working days
The main order was confirmed on 9 April 2025 at 13,847 m² — a deliberately odd number, because it was calculated backwards from the client's pallet and container geometry rather than rounded to a marketing figure. Six 40HQ containers, averaging 2,308 m² each.
Production ran 22 April to 16 May 2025, 18 working days including two Sundays of overtime on the finishing line.

Every pallet carried a QR label linking to its own inspection record, batch number, and kiln-dry lot. That was the client's request, not ours, and it is now a standard option we offer on any OEM program over 5,000 m².
Loading and the road to Rotterdam
Loading took place over two days, 20–21 May 2025, at our yard near Nanxun, then by truck to Ningbo Port. Six 40HQ containers plus one 20GP for accessories and spare cartons.
We photograph every container interior before closing the doors: pallet arrangement, strapping pattern, moisture absorber placement, and door-end blocking. Those photos go to the client within 24 hours. On this program, the client's logistics team used them to pre-clear customs paperwork while the vessel was still in the East China Sea.
Vessel departed Ningbo 23 May, arrived Rotterdam 26 June 2025. Total transit 34 days. The client's German warehouse received the goods on 2 July.
The result: a repeat order of 18,620 m²
The first container cleared the client's warehouse in 11 weeks. Their sell-through on the private-label line was 74% in the first quarter, against a category average they described as "somewhere in the fifties."
In September 2025 they placed a repeat order of 18,620 m², this time adding a second SKU — a 2200 × 220 × 14 mm wide-plank variant in AB grade — and asking us to hold a rolling 4,000 m² buffer stock at the mill for fast replenishment. That buffer arrangement is now running.
Their purchasing director put it plainly in an October 2025 email: "The reason we moved the second SKU to you is not price. It is that we have not had a single claim in two containers."
Certifications and documents we supplied
For this program, the client received:
- CE marking supporting documents, declared against EN 14342 and EN 13489
- FSC chain-of-custody certificate C012100, with transaction certificates issued per shipment
- CARB Phase 2 / TSCA Title VI formaldehyde test reports from a third-party laboratory
- JIS F☆☆☆☆ formaldehyde classification report
- ISO 9001:2015 quality management system certificate for the Nanxun mill
- Kiln-dry records, glue batch certificates, and per-pallet inspection sheets
Our mill has operated in Nanxun, Zhejiang since 1983 and ships more than 400 containers a year. We are not a trading company assembling orders from other people's factories. The line that ran this German brand's flooring is the same line that has been running for four decades.
What this case says about OEM flooring sourcing
If you are a brand, distributor, or contractor evaluating a private-label flooring partner, here is what we would want you to take from this project.
Ask about the wear layer, not the price. The 3 mm sawn layer was the single largest cost driver in this quotation. Any factory that will not show you the veneer records is a factory that will eventually substitute.
Insist on a pilot container. The 2,140 m² pilot cost the client one extra freight cycle and one extra month. It also caught a carton colour deviation and validated the locking profile before 13,847 m² was committed.
Audit the factory, and read the deductions. A 94/100 with two named non-conformities is a more useful document than a 100/100 with no detail.
Get the retained sample signed. Four rounds of sampling took 44 days. Those 44 days are why the main program shipped with zero colour claims.
Photograph every container. It costs us an hour. It saves the client a week of customs friction.
